Your Clients Are Already Using ChatGPT for Financial Advice. Your Bank Is Still Responsible.

Before a client calls their advisor. Before they log into the portal. Before they open the document you sent, a significant portion of them have already asked ChatGPT. They’ve formed an initial view. They’ve arrived with a frame.

This isn’t speculation. ChatGPT has nearly 900 million weekly active users, more than double the figure from a year ago. A meaningful share of those conversations involve financial questions: retirement timing, portfolio allocation, whether to act on market news. Your clients are part of that number. The institution isn’t in the room for that first conversation. But it carries every consequence of it.

What ChatGPT gets wrong about financial advice

Generic AI is getting good enough to give plausible-sounding answers to most financial questions. Not accurate. Not compliant. But plausible, confident, clearly structured, immediately available at 11pm when your client is anxious about their portfolio.

The problems are structural and can’t be patched.

No access to client reality. ChatGPT has no visibility into your client’s portfolio, tax situation, risk tolerance, or goals. Every response is generic guidance that may or may not apply to the person asking. A client asks about retirement timing and gets general principles about withdrawal rates, correct in isolation but meaningless without their actual circumstances or asset allocation.

No fiduciary obligation. Regulated institutions operate under duty of care. You’re legally required to act in your client’s best interest and accountable for outcomes. ChatGPT carries none of that. No regulatory body oversees it. No professional standards apply.

Outdated information presented as current. Tax rules change. Contribution limits adjust. Regulatory requirements evolve. ChatGPT’s training data has a cutoff, and it won’t flag when what it’s telling your client was accurate two years ago but isn’t today.

None of this stops clients from using it. That’s the problem.

Why clients use it anyway

Clients know ChatGPT isn’t a regulated financial advisor. They use it anyway, for three reasons that matter to institutions.

Immediacy. Questions arise outside office hours. ChatGPT answers instantly, no appointment needed. For exploratory questions, that immediacy matters more than accuracy.

Low-stakes exploration. Many clients use AI as a learning tool before speaking to their advisor, framing questions, building confidence. The client arrives with expectations already set.

Second opinions. Some clients verify advisor recommendations against AI. When ChatGPT’s response conflicts with sound, personalised advice, the institution manages the fallout.

The accountability gap your pilots aren’t closing

The regulatory architecture hasn’t changed. When a client acts on AI-generated information, or arrives with expectations shaped by it, suitability is still the bank’s responsibility. The complaint lands with you. The remediation cost is yours. The trust erosion happens on your balance sheet.

The instinct in most institutions is to respond with a client-facing AI tool. Build or buy something that answers questions, surfaces content, redirects to advisors. That instinct isn’t wrong. But it misses the structural problem underneath.

Client-facing AI only works if it reflects your institution: your duty of care, your house views, your product constraints, your client’s actual situation. Your AI has to give your answers. Defensible ones that risk can sign off on and regulators can follow.

Most institutions aren’t close to that. Not because the technology isn’t there. Because the institutional knowledge required to make AI sound like your bank isn’t expressed in a form AI can read.

House views live in quarterly decks updated manually. Product eligibility logic is spread across systems and the working memory of experienced advisors. Compliance positions are buried in PDFs. Every new AI initiative re-encodes all of it from scratch, which is why pilots take longer than planned, behave inconsistently in production, and create as many risk questions as they resolve.

The client-facing AI problem is real. But it’s a symptom. The root cause is that institutional judgment, what your bank believes, what it’s committed to, what it’s allowed to say, doesn’t live anywhere AI can reliably read from.

The question worth asking internally

Not “should we deploy client-facing AI?” Most institutions are already past that.

The more useful question: where do your bank’s answers actually live right now, and can AI read them? When a new initiative needs your current house view, your product eligibility constraints, your duty of care position, where does that get encoded? By whom? How quickly does it update?

If the honest answer is “it depends,” that’s the gap. The coordination problem that sits underneath every AI initiative that stalls between pilot and production.

The institutions pulling ahead are treating institutional judgment as infrastructure, expressed once, governed centrally, read consistently by every AI surface. That’s a different kind of investment than another pilot. But it’s the one that compounds.
